An order is confirmed in a voice note at nine in the evening. The next morning a price is agreed on a video call, and nobody writes it down. By afternoon three people remember the number differently.
Talk went digital first
Most small businesses are digital in how they talk and still manual in how they record. PayNearby's MSME Digital Index 2024, a survey of retail MSMEs across India, found WhatsApp and WhatsApp Business at the top of messaging apps, with 97% usage. Among the tech-savvy MSMEs in the same survey, 29% used accounting software and 14% used a CRM.
A few cautions. The survey covers small retailers, and the figures describe different groups, so they should not be read as one like-for-like comparison. The direction, though, is hard to miss.
Why it happened this way
Nobody chose chat over a system. Chat was simply there first. It costs nothing, it is instant, and nobody needs training to use it. A system asks for setup, and for the team to agree on how work gets recorded.
There is a timing problem as well. The moment a record would be easiest to make is the moment people are busiest, when the order has just come in and the customer is still on the line. By the time anyone has a spare minute, the details have already blurred.
What it looks like
A distributor takes orders on WhatsApp from forty customers. Each order is a photo of handwritten items, a voice note, or a line of text. Someone copies them into a sheet at the end of the day. When a customer says the quantity was different, the only evidence is a chat scroll, and finding the right message takes longer than the argument.
A services team approves discounts on calls. The manager says yes, the salesperson sends the quote, and the approval exists nowhere except in two people's memories. At quarter end, finance sees a margin that does not match the price list and has no way to find out why.
A retailer's stock changes are messaged to one person, who updates the count when she has time. She is on leave for a week. For that week, the number the owner sees is a guess.
In each case the conversation happened. The record did not.
A test worth running
If every chat and call from the last month disappeared tonight, what would the business still know? Whatever is left is the system. Everything else is memory, and memory goes with the person who holds it.
